Connect invoice approval and payment reconciliation

Separate invoice receipt, validation, approval, payment execution and reconciliation. Each stage answers a different question: is the document genuine and complete, does it match the purchase, is it authorised, was money sent, and did the accounting records reflect the settlement correctly? Connect those stages through stable references and an exception queue. Automation should reduce rekeying while preserving finance controls and clear responsibility for discrepancies.

When this guide is useful

Finance and operations teams managing supplier invoices across disconnected systems

  • The same invoice is entered twice because it arrived through different channels.
  • Approved, posted and paid are treated as interchangeable statuses.
  • A payment is sent but remains unmatched in the accounting records.
  • Supplier bank-detail changes arrive by email without independent verification.
Practical guidance · 01

Capture and validate the invoice record

Give each invoice a stable internal identifier and record the supplier, supplier invoice reference, dates, currency, amounts and source document. Define duplicate checks using an appropriate combination of fields rather than relying on the filename. Treat document extraction as assistance: ambiguous values and unexpected totals should be reviewed before posting or approval.

Keep the original evidence linked to the record and make corrections visible. Separate supplier-master maintenance from ordinary invoice entry, particularly for payment details. The UK's Report Fraud guidance recommends independently verifying requests to change bank details through trustworthy contact information; do not use an unverified message as its own proof.

Practical guidance · 02

Match the purchase and handle differences

Where the process uses purchase orders, compare the invoice with the authorised order and the evidence of receipt. Microsoft distinguishes two-way matching of invoice and order price information from three-way matching that also checks receipt quantities. Choose controls appropriate to the purchase rather than forcing every service and stock item into an identical model.

Define tolerances with the finance owner, including the treatment of partial deliveries, credits, taxes, charges and rounding. A difference should have an owner, reason and resolution trail. Do not automatically raise a tolerance simply to clear a queue; investigate whether the issue reflects data quality, purchasing practice or a legitimate commercial variation.

Practical guidance · 03

Preserve approval and payment boundaries

Record the version and amount that were approved, the approver's authority and the decision time. Material changes after approval should follow the agreed review policy. Keep payment execution under the organisation's authorised banking process, with appropriate separation of duties and verification, rather than treating an approved invoice as permission for any automated transfer.

Connect status updates carefully. A payment file created, a payment submitted and a payment settled can be different events. Use stable references and duplicate protection so retries do not create repeated instructions or records. Failed or uncertain outcomes need investigation, not an automatic assumption that the payment did or did not happen.

Practical guidance · 04

Reconcile to evidence and close exceptions

Match bank or payment-provider transactions to the accounting entries using references, amounts, currency and timing. Handle partial payments, combined settlements, fees, credits and reversals explicitly. Keep an unmatched-items queue with explanations and responsibility. Reconciliation should establish what happened, not merely make two totals appear equal.

Pilot the workflow with ordinary invoices and deliberately selected exceptions. Have finance confirm that the records, postings and reports represent the underlying events correctly. Monitor duplicate prevention, ageing exceptions and manual corrections. Agree retention and access requirements for financial documents and audit evidence before extending the process across the business.

From diagnosis to delivery

How Britixo can help

Britixo can scope the software workflow and integrations connecting invoice intake, approval evidence, accounting records and reconciliation tasks. Work can include data mapping, duplicate handling, exception queues and controlled status synchronisation. Your finance team retains responsibility for accounting policies, approval authority and payment execution; any bank or provider connection is subject to supported access and the agreed controls. Bring representative invoices and a few unresolved reconciliation examples so we can identify the specific handovers and data issues that need to be addressed.

Talk through your requirements

Common questions

Can invoice approval automatically trigger payment?

Only within a specifically designed and authorised process that preserves the organisation's payment controls. Approval, banking authority and confirmation of settlement are separate concepts. Define the safeguards and review uncertain outcomes before enabling any automation.

Is a matching total enough to reconcile an invoice?

Not always. Several transactions can share an amount, and a settlement may include fees, credits or multiple invoices. Use the available references and transaction evidence, and route ambiguous matches for review instead of forcing a convenient allocation.

Should OCR results be posted without review?

That depends on the validated controls and the type of transaction. Start with checked extraction and an exception process. Confirm supplier identity, duplicates and financial fields independently enough to meet your finance team's acceptance requirements.
